Last week I wrote about why most AI implementations fail — and argued that the problem is not the technology, it is the design. The response was significant. Many of you recognized the pattern: impressive demos, underwhelming adoption, frustrated executives.
This week I want to push further. Because if generative AI had a design problem, agentic AI has something more dangerous: a credibility problem. And it is arriving faster than most organizations realize.
Everyone Is Talking About It. Almost Nobody Is Using It Well.
Agentic AI is the dominant narrative in enterprise technology right now. Every vendor deck features autonomous agents. Every conference keynote promises systems that plan, decide, and execute without human intervention. The pitch is seductive: give the AI a goal, walk away, collect the results.
According to Gartner, most agentic AI propositions lack significant value or ROI, as current models don't have the maturity to autonomously achieve complex business goals or follow nuanced instructions over time. That is a striking assessment — and it comes not from AI skeptics, but from analysts who cover the space professionally.
The numbers behind it are even more striking. Gartner predicts that over 40% of agentic AI projects will be canceled by end of 2027, due to escalating costs, unclear business value, or inadequate risk controls. We are not talking about fringe experiments. We are talking about initiatives that have received budget approval, executive sponsorship, and vendor contracts.
So what is actually happening?
The "Agent Washing" Problem
Before diagnosing the real failures, we need to address a structural distortion in the market. Many vendors are contributing to the hype by engaging in "agent washing" — the rebranding of existing products such as AI assistants, robotic process automation, and chatbots without substantial agentic capabilities. Gartner estimates only about 130 of the thousands of agentic AI vendors are real.
This matters enormously for executives making investment decisions. When a vendor tells you their product is "agentic," the due diligence question is not "does it use AI?" but "can it genuinely reason across multi-step goals, adapt when circumstances change, and act in the world without constant human steering?" Most products marketed as agents today cannot. They are scripted workflows with a conversational interface layered on top. Competent, sometimes useful — but not agentically autonomous.
From a sociological standpoint, this is the classic pattern of a technology in its hype peak: the label detaches from the substance and gets applied to anything that benefits commercially from the association. We saw it with "digital transformation." We saw it with "blockchain." We are living it now with "agents."
Why the Projects That Are Real Still Fail
For the organizations deploying genuinely agentic systems — not rebadged chatbots — the failure modes are different and more instructive.
The primary driver of agentic AI failure is not technical incompetence but a lack of structural governance. When organizations rush to implement AI agents without a mature framework, they expose themselves to operational risks that compound quickly. When a "black box" agent makes a critical decision — such as denying a credit application — there is often no way to understand why it made that choice, making it impossible to trace or defend against potential errors.
There is also a cost dimension that surprises almost every team that moves from prototype to production. Each agent action typically involves one or more LLM calls, and when agents are chaining together dozens of steps per request, the token costs add up shockingly fast. A workflow that costs $0.15 per execution sounds fine until you are processing 500,000 requests a day.
And then there is the organizational dimension — which in my experience is almost always the decisive one. Intelligence is easy to deploy, but autonomy is hard to absorb. Giving a system genuine decision-making authority means redesigning accountability structures, rewriting approval workflows, and asking human beings to trust outputs they cannot fully verify. Most organizations are simply not structurally ready for that shift, regardless of how sophisticated the underlying model is.
MIT Sloan predicts agents will fall into the Gartner trough of disillusionment in 2026. This is not a catastrophic outcome — it is a necessary correction. The trough is where inflated expectations meet operational reality, and where the serious work of figuring out what actually works begins.
Where Agentic AI Is Working Right Now
Here is what the data actually shows when you look past the noise.
In 2026, 44% of companies are either deploying or assessing agents, with telecommunications showing the highest adoption rate at 48%, followed by retail at 47%. These are not proof-of-concept numbers anymore. But notice where the adoption is concentrated: sectors with high transaction volumes, repetitive decision patterns, and relatively contained operational contexts.
The three scenarios where agentic AI is demonstrably delivering value today share a common structure. First, the task is well-bounded — the agent operates within a defined domain with clear success criteria, not an open-ended mandate. Second, the data infrastructure is solid — agents performing well are almost always connected to clean, governed, enterprise-grade data sources. Most organizational data simply is not positioned to be consumed by agents that need to understand business context and make decisions. Third, governance is designed in from the start, not retrofitted after a failure. Autonomy without auditability is just a liability.
A US retirement services firm implemented an agentic workflow that automatically retrieves missing forms and generates contextual emails explaining required next steps — reducing dependency on a manual sales desk and accelerating cash flow. Not glamorous. Not a general-purpose autonomous system. But contained, governed, measurable — and actually in production.
That is the pattern. The successful cases are not the ones where someone handed an AI agent a broad organizational goal. They are the ones where a specific, high-frequency process was redesigned around an agent with clear decision boundaries, logged outputs, and human escalation paths for edge cases.
What This Means for CEOs and Boards
As budgets tighten in 2026, leaders are shifting their focus from what AI can do to whether it can be trusted to operate safely, responsibly, and cost-effectively. That is exactly the right question — and it should have been the starting question, not the one that emerges after the first failed deployment.
The practical implication for leadership is this: agentic AI investment decisions should be evaluated on the same criteria you would apply to any operational transformation. What is the specific process being redesigned? What are the governance and accountability structures? How is success measured — in P&L terms, not just productivity proxies? What is the escalation path when the agent is wrong?
If a vendor or an internal team cannot answer those questions clearly before deployment, the project belongs in the "not yet" category, regardless of how compelling the demo looks.
2026 will not reward the most enthusiastic adopters. It will reward organizations that treat agentic AI as infrastructure — designed, governed, and constrained deliberately.
The bubble will deflate. It always does. What remains after the deflation is where the real competitive advantage gets built. The organizations that use this correction period to develop genuine governance capability, clean data architecture, and a disciplined framework for evaluating agentic use cases will be structurally ahead of those that simply waited for the hype to pass.
The signal is real. The noise is deafening. The job of leadership is to tell the difference.
